What did that meeting actually cost?
Staff the room with role cards carrying fully-loaded hourly rates, start the clock, and watch a live dollar counter that never pauses for silence. Log each decision as it happens — then read the bill.
The debrief prices the meeting minute by minute and highlights only the minutes where something actually got decided — usually a five-minute sliver that was worth the whole bill, while every other minute was billed at exactly the same rate.
What is a fully-loaded hourly cost?
Base pay plus benefits, payroll taxes, equipment and office overhead — typically 1.25–1.4× salary. It's the honest rate a meeting hour actually bills at, and the one almost nobody uses when they book a room.
Why count silent attendees separately?
A silent attendee pays the full hourly rate to receive information a two-paragraph note could have delivered async. That slice of the bill is pure sunk cost — the sim totals it so you can see what silence costs per year.
What is a good cost per decision?
There's no universal number — the point is making the ratio visible. A $600 meeting that produces three real decisions beats a $200 one that produces none. If the counter keeps running and nothing gets logged, that's the answer.
